決定企業(yè)獲利能力的首要因素是“產(chǎn)業(yè)吸引力”。企業(yè)在擬定競(jìng)爭(zhēng)戰(zhàn)略時(shí),必須要深入了解決定產(chǎn)業(yè)吸引力的競(jìng)爭(zhēng)法則。競(jìng)爭(zhēng)法則可以用五種競(jìng)爭(zhēng)力來(lái)具體分析,如圖所示,這五種競(jìng)爭(zhēng)力包括:新加入者的威脅、客戶的議價(jià)能力、替代品或服務(wù)的威脅、供貨商的議價(jià)能力及既有競(jìng)爭(zhēng)者。

競(jìng)爭(zhēng)戰(zhàn)略的第二個(gè)中心問(wèn)題是:企業(yè)在產(chǎn)業(yè)中的相對(duì)位置。競(jìng)爭(zhēng)位置會(huì)決定企業(yè)的獲利能力是高出還是低于產(chǎn)業(yè)的平均水平。即使在產(chǎn)業(yè)結(jié)構(gòu)不佳,平均獲利水平差的產(chǎn)業(yè)中,競(jìng)爭(zhēng)位置較好的企業(yè),仍能獲得較高的投資回報(bào)。
每個(gè)企業(yè)都會(huì)有許多優(yōu)點(diǎn)或缺點(diǎn),任何的優(yōu)點(diǎn)或缺點(diǎn)都會(huì)對(duì)相對(duì)成本優(yōu)勢(shì)和相對(duì)差異化產(chǎn)生作用。成本優(yōu)勢(shì)和差異化都是企業(yè)比競(jìng)爭(zhēng)對(duì)手更擅長(zhǎng)因應(yīng)五種競(jìng)爭(zhēng)力的結(jié)果。將這兩種基本的競(jìng)爭(zhēng)優(yōu)勢(shì)與企業(yè)相應(yīng)的活動(dòng)相結(jié)合,就可導(dǎo)出可讓企業(yè)獲得較好競(jìng)爭(zhēng)位置的三種一般性戰(zhàn)略:總成本領(lǐng)先戰(zhàn)略、差異化戰(zhàn)略及專一化戰(zhàn)略......
